Marketing leaders today are navigating unprecedented complexity: volatile performance, channel saturation, rising costs, and mounting internal pressure to prove ROI.
Compounding these challenges is the growing uncertainty around data reliability and measurement accuracy. Signal loss from privacy restrictions, attribution gaps across Walled Gardens, and fragmented reporting make it harder than ever to know which channels are truly driving incremental growth. Many teams are operating with incomplete or conflicting insights, forced to make multimillion-dollar budget decisions on faith rather than evidence.
At Measured, our Client Strategy team works directly with brands on the front lines, and we asked four of our senior partners to weigh in on how they help marketers cut through the noise.
Challenge: “When we spend more ROAS, iROAS goes down”
Jarah, VP Client Partnerships

“Most marketing teams operate with the mindset that if ROAS/iROAS is up, it’s good, and it’s bad when it’s down. Since keeping an existing customer is much less expensive than acquiring a new customer, chasing ROAS, even incremental ROAS, can result in stifling new customer acquisition and ultimately, growth.
Here’s a really simple example I like to use: Let’s say you acquire 10 new customers for $50 each and get 10 repeat purchasers for $5 each. You’ve spent $550. Let's say your AOV is $100, which means you’ve made $2,000, with a 3.64 iROAS.
The next month, if you acquire 20 new customers for $45 each and get 10 repeat purchases for $5 each, you’ve spent $950 and made $3,000, which is 3.16 iROAS. In this case, your iROAS went down because you acquired more new customers relative to the number of repeat purchasers, even though you were more efficient.”
Solution:
The solution is two-fold. First, you need to assess the performance of new versus repeat purchases individually. As illustrated in the example above, if you look at marketing’s efficiency cumulatively, you could be leaving profitable growth on the table. Additionally, it’s important to know if your efficiency is suffering from acquisition or retention challenges as each requires a different strategic action.
Second, you need to use marginal incremental ROAS to optimize your media plan. This is the iROAS of the last dollar you spent, while ROAS is all revenue divided by all spend. For example, let's say you spent $55 on ads and got 10 incremental orders. The first order cost $1, the second $2, the third $3, and so on. Reporting will show you got 10 incremental conversions for a $5.50 iCPA. But, marginal return tells you that the 10th order cost you $10.
Here’s a real-life example: This brand can scale Meta, which is at 1.66 iROAS, with the last dollar spent still getting a 0.48 marginal iROAS. Or, the brand can scale PMax, which is at 2.83 iROAS, with the last dollar you spent only getting 0.03 marginal iROAS.
If you do not know (or optimize based on) your marginal incremental ROAS, it would be hard to defend putting more budget in Meta instead of PMax. Empowered by marginal iROAS, marketers can know exactly where to place or cut budgets with clarity as well as defend those decisions to finance.
Challenge: “We’ve hit a wall with Meta and Google. It’s hard to justify more spend.”
Alex, VP Client Partnerships

“Every brand hits platform saturation at some point. We validate performance of these key channels through our Causal Media Mix Modeling (MMM) and geo tests, but we also take into account the full funnel. Investing properly in awareness channels such as YouTube, CTV, or TikTok – and validating their performance – is key to unlocking your media budget’s full potential.
While Meta (ASC) and Google (PMax) are built to generate conversions as efficiently as possible, this does not always mean they deliver incremental growth. When these two are misaligned, Measured allows you to identify the root cause, make key changes, and support these programs with a full-funnel media strategy that allows your media mix to accomplish your specific business objectives.”
Solution:
Use incrementality testing to optimize conversion-focused campaigns for incremental growth and validate top-of-funnel performance to build a healthy media mix. Integrate these tests into our Causal MMM to identify how much room you have to scale profitably, so you’re always spending your next dollar most efficiently. Applying this approach across the full funnel gives marketers a holistic, cross-funnel understanding of impact, empowering teams to confidently scale beyond Meta and Google while maintaining measurable ROI and predictable growth.
Challenge: “Finance and marketing aren’t aligned. They want proof before we invest.”
Jason, VP Client Partnerships

“This tension is one of the most common dynamics we see across performance-driven brands today. Marketing teams are tasked with fueling growth, while finance teams are focused on protecting profitability, and both sides are often working from different definitions of ‘impact.’
Historically, media investment has been guided by metrics like platform ROAS or click-based attribution. These can be helpful for directional optimization but they rarely tell the full story. As attribution models evolve and data visibility narrows, finance leaders increasingly want evidence of real business contribution, not just digital efficiency.
Many marketers recognize that relying solely on click-based metrics or GA4 reports leaves too many blind spots. To move forward, they need a way to quantify how media actually drives incremental growth, and to communicate those results in the language of finance. This is especially true if they’re selling products in-store, on Amazon, or with other wholesale partners where the transaction takes place off of their actual website.”
Solution:
Leading marketers are reframing the conversation by making incrementality their north star metric. The shift starts with expanding beyond traditional metrics toward KPIs such as iROAS or iCPO, and aligning performance with gross margin, baseline demand, and P&L outcomes. Incrementality testing allows teams to separate true business impact from what would have happened anyway, giving finance the proof they need and marketing the confidence to invest strategically.
What’s worked especially well is running consistent incrementality reads to inform investment decisions, not just to justify them after the fact. These insights often uncover unexpected opportunities to scale “awareness” channels like YouTube or Snapchat, where customer reach and creative innovation can deliver measurable lift that other measurement approaches miss.
Challenge: “We’re too reliant on platform data, but MMM feels too abstract.”
Todd, VP, Client Partners, Enterprise

“There’s a lot of cynicism around MMM, and rightly so. That’s why we anchor every model in real observed lift from incrementality tests. It builds trust. The numbers aren’t theoretical, they’re grounded in evidence. Traditional MMMs are often black boxes: slow, opaque, and disconnected from day-to-day media decisions. Marketers are expected to act on directional guidance without understanding how the model ties back to their actual campaigns. By contrast, when MMM is calibrated with real-world experiment data, it becomes a dynamic, reliable decisioning system. You can validate what’s working, explain it internally, and use it to guide continuous optimization instead of relying blindly on platform metrics that we know are wrong.”
Solution:
Adopt Measured’s MIM framework, which integrates geo-test-anchored modeling to ensure every recommendation is rooted in observed incremental lift. This next-generation causal MMM makes outputs transparent, validated, and actionable, linking model results directly to tactical media levers like spend levels, channel mix, and creative strategy.
With MIM marketing teams can finally bridge the gap between platform performance data and causal measurement, turning what once felt abstract into a clear, trustworthy system for planning, forecasting, and scaling impact with confidence.
Challenge: “Our board wants to cut spend, but we’re not sure what’s safe.”
Alex, VP Client Partnerships
“I call this the ‘Don’t Cut Blind’ moment. When you don’t know what’s working, every dollar cut could cost you revenue. We help brands understand marginal ROAS in order to find where you’re spending unprofitably and then reallocate to areas where the next dollar will deliver growth. It’s one of the fastest ways to improve efficiency without sacrificing performance.
The key is knowing which spend is actually incremental and where you’re too far past the point of diminishing returns. Too often, brands slash budgets based on platform ROAS or blended metrics, which don’t reveal the true business impact of those cuts or can hide inefficiency at the margins. By identifying where performance is inefficient, we can confidently eliminate waste and protect the dollars that truly drive incremental sales.”
Solution:
Use always-on incrementality testing to continuously identify non-incremental or low-lift spend across channels and campaigns. Layer those findings into Measured’s modeled budget scenarios to simulate potential cuts before making them, showing exactly how different reductions will impact both revenue and efficiency. This approach empowers marketers to cut or reallocate spend with confidence, backed by causal evidence rather than guesswork, ensuring every remaining dollar contributes measurable, incremental growth.
